Structured consulting facilitation

Connect intent to disciplined execution.

Explore the Consulting C™

CROS3 consulting helps small businesses and teams move beyond a recommendation. It brings a clear aim, an informed plan, the right people, purposeful action, progress review, and a grounded decision about what comes next into view.

What consulting addresses

Small-business and team objectives often involve multiple people, competing priorities, material requirements, real constraints, and decisions that cannot be left to momentum. CROS3 facilitates a practical process for keeping authority, information, stakeholder alignment, and accountability in view.

A structured process role

The Consulting C™ is CROS3’s seven-phase approach for organizing work from direction through review. CROS3 does not present itself as an all-industry technical authority or an outsourced operations department. Appropriate subject-matter expertise can be brought in by agreement when the work requires it.

Planning and execution consulting

The Consulting C™

The Consulting C™ is a seven-phase approach that helps clients move from direction to action. It brings the reason for the work, the future condition being pursued, the current situation, a plan and authority to act, purposeful execution, progress review, and a clear decision about what comes next into view.

  1. CLARIFY

Define the desired end state—the future condition that will guide the work—together with its timeframe, scope, authority, and how progress will be recognized.

  2. COMPREHEND

Review the current situation, the gap to be addressed, relevant conditions and limits, available authority, the agreed operating period, and its objectives.

  3. CONSTRUCT

Design the plan through Lines of Effort (workstreams), normally one Tactical Execution Sheet (TES) for each active Line of Effort, with actions, measures, sequence, requirements, dependencies, risks, contingencies, and items that need CONTRACT review. CONSTRUCT designs the plan; it does not execute it.

  4. Confirm What Needs to Be in Place

    CONTRACT

Confirm what material TES requirements need, who can provide or authorize them, when they are needed, and the conditions, dependencies, and risks that could affect the plan.

  5. Approve and Release the MAP

    COMMIT

Bring together the planning team’s recommendation with the authorized decision-maker’s choice to RELEASE or HOLD the Motivational Action Plan (MAP) and agreed operating period.

  6. CONDUCT

Put the released MAP into action through the needed access, training, support, follow-through, progress review, and authorized adjustment. A material change returns to the phase that can address its source.

  7. CLOSE

Conduct the After-Action Review (AAR), assess execution and the operating-period objectives, capture learning, close the agreed operating period or process, and determine one authorized disposition.

At CLOSE

Close the agreed operating period or process and decide what comes next.

COMPLETE

Close the agreed operating period when its work and desired end state are complete.

CONTINUE to Rolling O™

When the desired end state remains valid but unfinished, close the agreed operating period and continue through Rolling O™.

TERMINATE

End the work deliberately when continuation is not authorized or appropriate.

NEW CONSULTING C™

Begin a new Consulting C™ at CLARIFY when a materially different desired end state is required.

When work continues

Rolling O™ carries a valid, unfinished desired end state forward.

Rolling O™ is not an eighth phase. When the desired end state remains valid but unfinished, CONTINUE follows CLOSE and begins at COMPREHEND, then proceeds through CONSTRUCT, CONTRACT, COMMIT, CONDUCT, and CLOSE. A materially different desired end state requires a new Consulting C™ beginning at CLARIFY.

Planning and integration

Charting the MAP™

Charting the MAP™ helps clients establish direction and develop a Motivational Action Plan (MAP). The MAP brings together the work’s aim, planning basis, Lines of Effort, decisions, measures, requirements, and what needs to be in place before action.

A Tactical Execution Sheet (TES) is a component of the integrated MAP—normally one for each active Line of Effort—not the entire MAP. Charting the MAP™ is not a single workshop, a public software feature, or a promise that every engagement uses the same level of formality.

Practical understanding

Enough reliable understanding for the next sound decision.

Good planning develops enough reliable understanding to support the next responsible decision without demanding exhaustive information or moving ahead while material uncertainty is ignored. It does not mean reduced rigor or skipped work.

Client authority, practical support

Client decision-makers and their authorized designees retain ownership of decisions and action. CROS3 facilitates the agreed process, helps develop and review the MAP, supports progress review during CONDUCT, and helps keep important questions visible without substituting for client authority.

Clear phase decisions

A phase is not treated as complete while important information, authority, agreement, readiness, or release conditions remain unresolved. The work stays with the relevant phase or returns to the phase best positioned to address the concern. Each prospective engagement requires its own separate scope, authority, and terms; no price or availability is published here.

Return to the source, not to the start.

When a material problem is found later in the lifecycle, the work returns only far enough upstream to correct the phase-owned source. It does not automatically restart the entire engagement.

Closing, outcomes, and what comes next.

CLOSE records completion or closure of the agreed operating period or process; it does not promise that every client-defined outcome has been achieved. Outcomes and unresolved implications are considered separately. The resulting decision can be COMPLETE, CONTINUE to Rolling O™, TERMINATE, or NEW CONSULTING C™. If the work continues through Rolling O™, it returns to COMPREHEND rather than becoming an eighth phase.

Where this approach can help

The Consulting C™ supports structured facilitation for small-business planning, execution, and team objectives that need stronger alignment between intent, planning, authority, action, review, and a clear decision about what comes next. The same approach is used through coaching or consulting while those services remain distinct contexts.
